Trying VED therapy before surgery. Not sure if I'm doing it properly.

I have surgery scheduled with Dr. Kramer on 10/18. I started last week using a pump for VED therapy but I’m having some issues. Up until this point I had never used used a pump.
According to the study by Dr. Dineen you should pump the penis up until you feel slight burning sensation and then hold it for at least 10 minutes. The problem is that I can’t maintain the negative pressure for 10 minutes. After a minute or two the pressure slips and the blood starts to flow out of the penis and I have to then pump it a few more times. Plus it gets really tight around the base. Am I pumping enough to start out with?
Here’s what the study says.
To ensure a proper seal between the skin and the cylinder, the patient is instructed to shave around the base of the penis and to apply liberal amounts of lubricant on the penis and in the base of the vacuum cylinder. No bands or constriction rings are used. Patients are instructed to pause 3 - 5 seconds between pumps to achieve maximum benefit. The vacuum level is increased until the patient feels a slight burning sensation in the penis. The negative pressure is maintained for at least 10 minutes.
